The first gate is built at our risk
After the Enterprise Readiness review and its written Business Transformation Scope, the first working version of the rebuilt system is built at our expense. We stand it up on your real data — restored from a database backup you provide — and walk you through realistic operator workflows against it.
You see what we are proposing to build, running against your business, before you commit to the engagement that builds the rest. If the demo does not meet the acceptance bar set in the Readiness review, no money changes hands and the engagement does not begin.
Most firms ask you to fund discovery, then fund a project plan, then fund a delivery phase, with the proof-of-value at the end. We invert the order. The proof comes first; the payment follows.
Every later gate is acceptance-gated
After the first gate, the engagement runs as a sequence of named milestones — each with a written acceptance bar agreed before work begins, each tied to a fixed payment, each demonstrated against your data and your workflows.
- Acceptance-criteria-gated milestones. Each milestone carries written acceptance criteria you verify against your own workflows. If a milestone is not accepted, the next milestone does not begin and no progress payment for that milestone is owed.
- Non-performance exit. If we miss a milestone's acceptance criteria and cannot remediate within an agreed window, you may terminate without further obligation. You keep everything already delivered. No further payment is owed.
Why we work this way
The standard consulting shape asks you to pay for activity. Slide decks, workshops, recommendations, "phase 1 strategy." None of it is proof of anything; it is purchase of attention. At each phase you are paying more to find out whether the next phase will work.
Our shape asks you to pay for proven capability. The first gate proves the rebuild on your actual data. Each subsequent gate proves the next layer. You are never paying for our future intentions; you are paying for what we have already shown you.
This works for us because the methodology is repeatable. We are not inventing the architecture during your engagement; we are applying the agentic stack we have already built. The novelty in your engagement belongs in your business — and only in your business.
What we will not do
- We will not take a fixed-fee transformation the Readiness review did not recommend. The review is the gate before the commitment.
- We will not build the first gate against synthetic data. A demo against fake data is a demo of our craft, not of the work. The first gate runs against your real records.
- We will not accept payment for a gate that did not meet acceptance. The acceptance bar is the bar. If the work is not there, the payment is not either.
